Coaching training rarely prepares you for one specific skill: it's not how to ask a powerful question or hold silence or work with emotion in the room. It's the skill of navigating the conversation that happens before any of that: the one that shapes everything that follows.
When more than one person has a stake in a coaching engagement - a sponsor, an organisation, a family, a team - something fascinating and complex enters the picture. Suddenly coaching is not simply a relationship between two people. It is a larger system to take into account. And like all systems, it requires care, curiosity and skill to navigate well.
This is the territory that experienced coaches know as the sponsor relationship. And it is one of the most underexplored - and most consequential - aspects of professional coaching practice. And when explored fully, many other factors come into consideration before the coaching commences.
Who exactly is a sponsor?
A sponsor is the person or organisation that initiates, supports or invests in the coaching taking place. In a corporate context, that might be HR, a line manager, a senior leader or all three. In a family context, it might be a parent investing in coaching for their child. In a community context it might be a foundation or programme funding coaching for a specific group.
What makes this relationship so interesting - and so layered - is that sponsors and clients often have different perspectives on what they most hope coaching will create. Not because anyone is acting in bad faith. Simply because they occupy different positions in the system and see it from different vantage points.
The line manager may see the coaching through the lens of team performance and organisational goals. The coaching partner may be coming with something more personal - a desire to understand themselves better, to navigate a transition, to find greater clarity about who they are becoming. A key stakeholder may require something else of the coaching partner to support the success of the organisation.
All are potentially entirely legitimate. And when a coach can hold space for all parties involved - creating alignment rather than tension between them - something remarkable becomes possible.
The three-way (or perhaps more) conversation as a coaching moment in itself
The most experienced coaches describe the sponsor contracting conversation not as an administrative necessity but as an opportunity for genuine coaching in itself.
When all parties come together - sponsor, coaching partner and coach - maybe a stakeholder - and are invited into a brave, open conversation about what each of them most hopes coaching will create, something shifts. People discover they are more aligned than they thought. Or they discover a difference in perspective that, once named, can be worked with honestly rather than quietly undermining the process from beneath the surface.
The coach's role in that room is not to advocate for any one party. It is to listen to all of them - to hold the space with the same quality of curiosity and presence they would bring to any coaching session - and support the group to find a shared foundation from which the work can begin.
That is genuinely powerful work. And it begins long before the first coaching session takes place.
What great contracting creates
When the sponsor relationship is navigated with skill and care, it creates something invaluable - for everyone involved.
The client knows they are in a safe space. They understand what will and will not be shared. They feel the weight of the organisation's investment in them - not as pressure, but as genuine care for their growth.
The sponsor understands what coaching is and what it can create. They feel confident in the process and in the person holding it. They become an active supporter of the coaching rather than a bystander to it.
And the coach can work with full presence - grounded in clear agreements, free from ambiguity (as much as possible), and able to support the person sitting across from them - and the wider system.
This is not a bureaucratic process. It is an act of profound care for all involved and the impact beyond.
However, if the sponsorship conversation and parties do not seem to be aligned, then perhaps this is an opportunity to make a clear decision whether to engage in this assignment or not.
A question worth sitting with
Whether you are a coach navigating your first multi-party engagement or a seasoned practitioner returning to these questions with fresh eyes - the invitation is the same.
How much time and care do you give to the conversation before the coaching begins? And what might become possible - for the person or team you are working with, for the sponsor and for yourself - if you approached that conversation with the same depth of skill and presence you bring to everything else you do?
