Effective Leadership with a Coaching Mindset

In today’s rapidly changing and uncertain world, leadership must also evolve with these changing times. Effective leadership is no longer simply decision making; it is also being thought partners with team members and catalysts for transformative and collaborative change.

Traditional leadership often revolves around hierarchy and command. However, today’s workforce is seeking connection, support, and shared purpose. Dr Damian Goldvarg, a global leadership expert, author and Master Certified Coach, emphasises in his book Lead with a Coaching Mindset that when leaders adopt a coaching approach, they create environments where employees feel valued, heard, engaged, and empowered to utilise and leverage their skills, knowledge, and wisdom.

The Shift to a Coaching Leadership Style

Leadership is transitioning from an authority based model to one of partnership. Damian notes that the younger generation of workers is increasingly vocal about their preference for leaders who partner with them, rather than just managing them. He stresses that the most effective leaders move beyond issuing commands: they foster collaboration with their teams by identifying ideas and appropriate ways forward. 

Leaders who engage in coaching conversations, actively listening, asking thoughtful questions, and reflecting back what they hear, unlock their teams' potential, making employees feel more connected and invested in their work.

A coaching leader who partners with their team prioritises:

  • Active Listening: This involves creating space for meaningful, impactful conversations. Leaders listen, not just to the words being spoken, but also to the intent, energy, and metaphors used, and ask questions to uncover the deeper meaning behind what is communicated and foster more meaningful communication and outcomes.
  • Trust Building: Leaders create psychological safety by encouraging open expression and ensuring there’s no judgment, only curiosity to discover what is beneath the surface of what is being shared. Trust building also comes through acknowledging and valuing the team’s unique contributions.
  •  Empathy: Leaders show an understanding of their team's challenges from multiple perspectives. There’s no judgment or pity, only appreciation and acknowledgement of the team’s situation, coupled with the belief that each team member is capable of moving forward. This also fosters trust as well as respect, innovation and resourcefulness.
  • Collaboration Versus Control: Leaders focus on partnering with employees, rather than dictating outcomes. This belief in the team's ability to tap into their collective knowledge and skills empowers them to move forward with confidence. Feedback is provided in a way that supports the team, with leaders asking questions that encourage forward movement.

This shift toward a coaching mindset is more than just a trend: it’s a necessity for organisations that want to attract and retain top talent, especially talent that values partnership and mutual respect.

Employee Mental Health and Well-being

The global workplace has undergone profound changes, with mental health now a key leadership challenge. To be effective leaders, there is an understanding that the mental and emotional well-being of employees must be attended to by leaders to find a balance between high performance expectations and genuine care for their teams’ well-being to ensure they are in great health to be able to carry out their work well.

"A leader should demonstrate support, put hierarchies aside, and foster the deepest person to person connections," Damian Goldvarg explains. By doing so, leaders create a culture of psychological safety, which leads to higher engagement, greater innovation, and improved productivity.

To support well-being in the workplace, leaders can:

  • Encourage open dialogue about mental health and wellness
  • Be mindful of workplace stressors and provide resources
  • Support employees in setting boundaries and prioritising self care
  • Model resilience and healthy work habits
  • Be realistic about what can be achieved with the available resources

Building Ethical Leadership and Trust

A key element of a coaching mindset is leading with integrity. Damian Goldvarg emphasises the importance of aligning values with actions. "There is a crisis in ethical leadership today," he says, highlighting that trust erodes when leaders fail to live up to their personal or organisational values.

Practical ways to build trust include:

  • Being transparent about decisions and changes
  • Following through on commitments
  • Encouraging accountability at all levels
  • Fostering a culture where feedback is welcomed and acted upon
  • Consistent communication to support awareness and manage expectations

Resilience: The Key to Thriving in Uncertainty

With increasing global uncertainty and workplace challenges, resilience has become an essential leadership skill. Resilience is nurtured through:

  • Self Awareness: Understanding our emotions and stress triggers, and managing them effectively as they arise to create positive outcomes rather than triggering fear or stress in self or others.
  • A Strong Support System: Seeking mentorship, coaching, and collaboration with others to ensure personal well-being, to be equipped to support teams in a healthy way.
  • Adaptability: Being open to change and learning from setbacks by embracing errors as learning opportunities and putting that learning into place to model resilience to teams.
  • A Clear Sense of Purpose: Aligning personal values with professional goals provides the inspiration and energy needed to move forward with confidence and motivate others to do the same.

Damian encourages leaders to reflect daily by asking themselves, "How am I showing up for my team today?" This self reflection strengthens a leader’s ability to navigate challenges while staying true to their values.

Leadership as a Lifelong Learning Journey

Leadership is not about having all the answers. Great leadership is about being open to learning, evolving, and leading with authenticity, integrity, empathy, trust, connection and care.
